From AI mentions to sales conversations: a measurement plan

Build a report that distinguishes sampled visibility, accurate citations and attributable customer actions. Keep the raw observations so another person can reproduce the calculation.

Follow the opportunity, not just the referrer

This guide is written for B2B revenue teams with a long sales cycle. Consider a B2B company trying to turn overseas interest into sales-accepted opportunities. An enquiry is not an opportunity. Sales must reject irrelevant geographies, unsuitable company sizes and unsupported use cases using recorded reasons; otherwise a higher lead count can conceal worse commercial fit.

When a visit can be attributed to an AI source, connect it to the same qualification process used for other channels. Report accepted opportunities and stage progression with the relevant time window. Do not assume that a short-term absence of closed deals makes the visits worthless.

Equally, do not value every visit using an average contract size. Use observed pipeline stages and explain what remains unresolved. Keep an assisted-touch note separate from primary attribution. The report should help sales and marketing choose the next action without claiming precision the data does not provide.

Build a reconciliation sheet

For each attributable enquiry, retain a stable record identifier, source information, creation date and current qualification status. Keep personal information in the approved business system rather than copying it into a broadly shared marketing report. Reconcile counts with sales on a defined cadence. Explain why records were excluded or reclassified. The purpose is a consistent operating view, not a claim that every stage can be attributed to a single touchpoint.

Separate assisted discovery from primary attribution

A prospect may read an AI answer, return through branded search and later speak to sales. Analytics may not expose that complete path. Keep self-reported discovery or sales notes as a separate evidence category with their limitations. Do not overwrite the primary attribution field to make a channel appear stronger. A combined narrative can be useful as long as the report distinguishes observed events, customer statements and hypotheses.

An illustrative visibility comparison

  1. 90 valid observations
  2. 18 mentions = 20%
  3. 27 mentions = 30%
  4. Difference: +10 percentage points
  5. Illustrative comparison, not a growth promise

Illustrative counts from comparable samples. This is not a forecast, causal estimate or reported client result.

Use the review to improve qualification

Compare the questions in the AI panel with the objections raised by accepted and rejected prospects. If generated answers repeatedly imply a service you do not offer, correct the relevant public explanation and monitor the same questions. Keep changes to lead definitions documented so a higher acceptance rate is not mistaken for improved acquisition. The next action may involve content, routing or sales materials; choose it from the evidence rather than from the channel label.

Use counts that can be audited

An illustrative panel contains 90 valid answer observations. If 18 mention the brand, the observed mention rate is 20%. If a comparable later panel has 27 mentions out of 90, it is 30%, a difference of 10 percentage points. These are example numbers, not a forecast or a reported client result.

The calculation is simple; the interpretation is not. Repeated answers to related questions are not necessarily independent observations. A small panel does not represent the entire audience. Show the counts, failed runs and question composition alongside the rate so the reviewer can see what actually changed.

Separate mentions, sources and accuracy

A brand can be mentioned without a link, linked without being recommended, or recommended with an incorrect claim. Define these outcomes before scoring. Preserve the source URL and relevant answer passage so a reviewer can check whether the cited page supports the statement.

Track important factual errors as a separate work queue. Correct the public information you control and record requests concerning other sources. Do not count a correction request as a completed correction. The report should distinguish what the agency changed from what a third-party platform later displayed.
